North Star & Strategic Context

This file combines the overall project mission (North Star) and summaries of key strategic documents for use in AI prompts, particularly for the AI Agent Council context generation.

Last Updated: December 2025

---

North Star: To build the most reliable, developer-friendly open-source AI agent framework and cloud platform—enabling builders worldwide to deploy autonomous agents that work seamlessly across chains and platforms. We create infrastructure where agents and humans collaborate, forming the foundation for a decentralized AI economy that accelerates the path toward beneficial AGI.

---

Core Principles: 1. **Execution Excellence** - Reliability and seamless UX over feature quantity 2. **Developer First** - Great DX attracts builders; builders create ecosystem value 3. **Open & Composable** - Multi-agent systems that interoperate across platforms 4. **Trust Through Shipping** - Build community confidence through consistent delivery

---

Current Product Focus (Dec 2025):
  • **ElizaOS Framework** (v1.6.x) - The core TypeScript toolkit for building persistent, interoperable agents
  • **ElizaOS Cloud** - Managed deployment platform with integrated storage and cross-chain capabilities
  • **Flagship Agents** - Reference implementations (Eli5, Otaku) demonstrating platform capabilities
  • **Cross-Chain Infrastructure** - Native support for multi-chain agent operations via Jeju/x402

  • ---

ElizaOS Mission Summary: ElizaOS is an open-source "operating system for AI agents" aimed at decentralizing AI development. Built on three pillars: 1) The Eliza Framework (TypeScript toolkit for persistent agents), 2) AI-Enhanced Governance (building toward autonomous DAOs), and 3) Eliza Labs (R&D driving cloud, cross-chain, and multi-agent capabilities). The native token coordinates the ecosystem. The vision is an intelligent internet built on open protocols and collaboration.

    ---

Taming Information Summary: Addresses the challenge of information scattered across platforms (Discord, GitHub, X). Uses AI agents as "bridges" to collect, wrangle (summarize/tag), and distribute information in various formats (JSON, MD, RSS, dashboards, council episodes). Treats documentation as a first-class citizen to empower AI assistants and streamline community operations.
    Daily Strategic Focus
Transitioning core intelligence to Gemma 4 architecture despite emergent community volatility regarding transparency and financial oversight.
    Monthly Goal
December 2025: Execution excellence—complete token migration with high success rate, launch ElizaOS Cloud, stabilize flagship agents, and build developer trust through reliability and clear documentation.

    Key Deliberations

Gemma 4 Migration & Technical Hardening
The technical core has completed a major architectural shift to Gemma 4 across all model sizes while simultaneously hardening voice and vision pipelines. This meets the directive of Execution Excellence but requires verification of stability for flagship agents.
    Q1
How should we weigh the 545ms cold-boot latency of the new model engine against our 'Developer First' principle?
    • GitHub Logs: active-model top-level-imports the FFI engine (~545ms cost) blocking agent boot.
    • Directive: Great DX attracts builders.
1Accept the latency as an unavoidable cost of superior Gemma 4 intelligence.
May frustrate developers testing small agents, potentially slowing ecosystem growth.
2Mandate lazy-loading for all heavy service modules to restore near-instant boot.
Prioritizes UX/DX as per Core Principle 1, ensuring a snappy developer experience.
3Deprioritize boot time in favor of runtime pipeline hardening and AEC primitives.
Focuses on reliability (Core Principle 1) but risks characterization as 'bloated' software.
4Other / More discussion needed / None of the above.
    Financial Oversight & Transparency Risks
Serious allegations regarding the Eliza Foundation's B2B funding flows and concurrent lawsuits are impacting community trust and sentiment. This directly threatens the Principle of 'Trust Through Shipping'.
    Q2
What level of internal audit is required to address allegations of circulation between funding rounds and B2B contracts?
    • Holo-Log (2026-06-23): Member bangrrr2914 alleged 750k CAD transfer to Secure Blockchain Dev Corp to create 'organic' revenue apperance.
    • Context: Sebastian Quinn Watson noted as a defendant in active NY Southern District Court case.
1Publish a full, transparent audit of the April 2026 funding round immediately.
Rebuilds trust through transparency but may expose sensitive acquisition details.
2Issue a high-level summary through the AI Council and defer deep audits to legal counsel.
Protects the Foundation legally but may fail to de-escalate community concerns on Discord.
3Continue focus on 'Trust Through Shipping' (Core Principle 4) by ignoring rumors and delivering Cloud V2.
Assumes technical delivery outweighs financial controversy; risks high-IQ contributor churn.
4Other / More discussion needed / None of the above.
    Contributor Concentration & Pipeline Reliability
Technical delivery remains highly concentrated among a few 'Titan' contributors, creating a significant bus factor risk for the Eliza Cloud launch.
    Q3
Given NubsCarson's 5100+ score and 33 merged PRs this month, how does the Council address the current bus factor in the Cloud Apps data-plane?
    • Contributor Stats: NubsCarson drove the isolated Eliza Cloud Apps data-plane (PR #8293) and many critical security fixes.
    • Review dependency: High volume of technical debt being cleared by only 2-3 primary architects.
1Implement a mandatory 48-hour cool-down on major Cloud PRs to force peer review.
Slows delivery speed but increases knowledge transfer and stability.
2Incentivize emerging 'Hoplite' and 'Vanguard' contributors to specialize in specific plugin sub-domains.
Distributes expertise but requires high documentation overhead (Core Goal: clear documentation).
3Formally designate 'Technical Leads' for the three pillars (Framework, Governance, Labs).
Solidifies authority and accountability but may conflict with the 'Open & Composable' multi-agent vision.
4Other / More discussion needed / None of the above.
