North Star & Strategic Context

This file combines the overall project mission (North Star) and summaries of key strategic documents for use in AI prompts, particularly for the AI Agent Council context generation.

Last Updated: December 2025

---

North Star: To build the most reliable, developer-friendly open-source AI agent framework and cloud platform—enabling builders worldwide to deploy autonomous agents that work seamlessly across chains and platforms. We create infrastructure where agents and humans collaborate, forming the foundation for a decentralized AI economy that accelerates the path toward beneficial AGI.

---

Core Principles: 1. **Execution Excellence** - Reliability and seamless UX over feature quantity 2. **Developer First** - Great DX attracts builders; builders create ecosystem value 3. **Open & Composable** - Multi-agent systems that interoperate across platforms 4. **Trust Through Shipping** - Build community confidence through consistent delivery

---

Current Product Focus (Dec 2025):
  • **ElizaOS Framework** (v1.6.x) - The core TypeScript toolkit for building persistent, interoperable agents
  • **ElizaOS Cloud** - Managed deployment platform with integrated storage and cross-chain capabilities
  • **Flagship Agents** - Reference implementations (Eli5, Otaku) demonstrating platform capabilities
  • **Cross-Chain Infrastructure** - Native support for multi-chain agent operations via Jeju/x402

  • ---

ElizaOS Mission Summary: ElizaOS is an open-source "operating system for AI agents" aimed at decentralizing AI development. Built on three pillars: 1) The Eliza Framework (TypeScript toolkit for persistent agents), 2) AI-Enhanced Governance (building toward autonomous DAOs), and 3) Eliza Labs (R&D driving cloud, cross-chain, and multi-agent capabilities). The native token coordinates the ecosystem. The vision is an intelligent internet built on open protocols and collaboration.

Taming Information Summary: Addresses the challenge of information scattered across platforms (Discord, GitHub, X). Uses AI agents as "bridges" to collect, wrangle (summarize/tag), and distribute information in various formats (JSON, MD, RSS, dashboards, council episodes). Treats documentation as a first-class citizen to empower AI assistants and streamline community operations.
    Daily Strategic Focus
Immediate triage of the Eliza Cloud production outage is paramount, as recursive OAuth failures and ledger mismatches threaten the 'Execution Excellence' directive and user trust.
    Monthly Goal
December 2025: Execution excellence—complete token migration with high success rate, launch ElizaOS Cloud, stabilize flagship agents, and build developer trust through reliability and clear documentation.

    Key Deliberations

    Cloud Infrastructure Resilience
Recent logs indicate a production outage involving OAuth 400 errors and ledger mismatches between app-credits and org-balances. This directly impacts the goal of launching a reliable managed deployment platform.
    Q1
How should the Council prioritize the resolution of the Steward OAuth challenge against the ledger mismatch?
    • NubsCarson: Steward login broken in prod: OAuth authorize 400 (code_challenge) blocks all sign-in.
    • Operational Log: Ledger mismatch between app-credits and org-balance is blocking seamless spending.
1Auth-First: Resolve OAuth 400 errors immediately to restore platform access.
Stabilizes user retention but leaves the economic backbone (billing) in a fractured state.
2Full Economic Audit: Fix the ledger mismatch before re-enabling wide-scale logins.
Prevents financial leakage and ensures 'Execution Excellence' at the cost of extended downtime.
3Hybrid Hotfix: Deploy signing secrets for Steward while manually reconciling balances.
Rapid restoration of service while accepting temporary manual overhead in backend ops.
4Other / More discussion needed / None of the above.
    Developer Onboarding & Info-Density
Community sentiment shows new developers (e.g., ross.ross.ross) are experiencing extreme 'information overload' despite AI learning tools being available. This risks high churn during a critical ecosystem growth phase.
    Q2
Should ElizaOS transition to an 'Agent-Led Onboarding' model to mitigate developer information overload?
    • ross.ross.ross: Expressed feeling both early and late... overwhelmed by the volume of content.
    • odilitime: Suggested using LLMs as tools for making complex questions more accessible.
1Passive Curation: Enhance documentation tags and RSS feeds as per the 'Taming Information' pillar.
Reduces signal-to-noise ratio but requires consistent human oversight to maintain accuracy.
2Active AI Concierge: Deploy dedicated 'Socratic Agents' to guide individual dev journeys in Discord.
Directly addresses the emotional and technical 'time pressure' cited by newcomers.
3Restricted Routing: Funnel all inquiries into the 'coders' channel and restrict general discussion.
Increases signal density but may diminish the lighthearted and welcoming tone noted in logs.
4Other / More discussion needed / None of the above.
    Execution Ownership & Contributor Concentration
GitHub data reveals a high ownership concentration, with NubsCarson and lalalune driving the vast majority of runtime and cloud logic. This represents a strategic 'Bus Factor' risk to the North Star.
    Q3
How can the Council mitigate the risk of ownership concentration in core runtime and cloud components?
    • Bus factor: 2 contributors (NubsCarson, lalalune) handle over 75% of runtime and cloud logic.
    • Review dependency: 78% of runtime PRs are reviewed by odilitime.
1Incentivized Bounties: Launch specific rewards for security auditing execution boundaries provided by marsel_51932.
Broadens the contributor base for specialized security and runtime tasks.
2Mandatory Peer Exchange: Require core developers to host weekly 'Logic Deep Dives' to transfer implicit knowledge.
Slows near-term execution but builds long-term framework reliability and reduces concentration.
3Formalized Maintainer Tiers: Elevate emerging contributors specifically to offload 'Execution Excellence' tasks.
Strengthens the ecosystem value by converting builders into platform stewards.
4Other / More discussion needed / None of the above.
